Your supplier is usually reliable. Usually. Then one month demand jumps 20% higher than normal, and the same shipment that always arrives on Tuesday shows up five days late. The Short Definition

Safety stock is the extra inventory you hold beyond what average demand and average lead time would require, specifically to absorb the parts of your business that don’t go according to plan. It’s not waste, and it’s not a hedge against bad planning — it’s a deliberate buffer sized to a target level of protection, because demand and delivery times are never perfectly predictable.

Two sources of uncertainty drive the need for it: demand can spike or dip from day to day, and suppliers can deliver early, on time, or late. Either one, on its own, can turn an otherwise well-run inventory system into a stockout. Why This Exists at All

Every inventory forecast is a best guess, not a guarantee. That’s not a failure of planning — it’s a structural fact about demand and lead time. If you could predict exactly how many units you’d sell each day and exactly how many days a shipment would take, you’d never need a buffer at all: your reorder point would be set exactly at the moment you’d run out, and the next order would arrive exactly then. This is also why safety stock is inseparable from a target service level — the probability you’re willing to accept of not stocking out during a given lead time window. A 95% service level means you’re comfortable with roughly a 1-in-20 chance of running short before the next delivery; a 99% level means you want that risk down closer to 1-in-100. When Safety Stock Helps

Safety stock earns its keep on items where a stockout is genuinely costly — lost sales, a halted production line, or (in some industries) a real operational or safety consequence — and where demand or lead time is variable enough that a stockout is a real possibility, not a remote one. If your demand is highly steady and your supplier never misses a date, you need very little buffer, because there’s very little to buffer against.

When It Becomes Waste

The same logic runs in reverse. Carrying a large safety stock on a slow-moving, cheap, easily-restocked item ties up capital and space for protection you didn’t need much of in the first place.
